How did you enter the franchise business?

My journey has always been about scaling concepts that have a soul. Vapiano is exactly that. We recognized a massive gap in the global market: consumers enjoyed the convenience of QSR but sometimes crave the experience of full-service Casual Dining. We combine the convenience of QSR with the quality and experience of Casual Dining. We entered the franchise space to bring our Fast Casual solution to the world. Today, with a completely renewed and contemporary brand image, we are ready to partner with visionary master franchisees in Southeast Asia to dominate this space.

Where and how did the idea of your concept come from?

The heart of Vapiano is our USP: Fresh pasta made every morning: we craft our own pasta dough from scratch.

The concept is built on the idea of “The Theatre of Pasta.” Our open kitchen isn’t just a preparation area; it’s a stage where guests can enjoy watching the food being cooked live in front of them. We take Italian classics and allow for total personalization, our guest can choose every ingredient to suit their taste, whether they want a spicy kick, extra protein, or a specific vegetarian dish.

What makes your brand different from your competitors?

Our competitive edge is summarized in one phrase: 5-star ingredients at 3-star prices. We don’t compromise on quality, yet our model remains accessible.

Furthermore, we offer an incredibly inclusive menu. We’ve mastered the balance between veggie and non-veggie offerings, ensuring that we cater to the modern, health- conscious consumer without losing the indulgence of a great sourdough pizza or a rich pasta carbonara. Unlike our competitors, our “Freshness” isn’t a marketing slogan—it’s a visible reality in our Pasta Manifattura, where we make fresh pasta every morning.

What are the essential qualities that you look for in a franchisee?

We seek partners who understand that hospitality is about both precision and passion. We look for:

  • F&B Experience: Demonstrated experience building out international F&B brands in India; casual dining or fast-casual sector preferred
  • Capability: Operational capability across supply chain, logistics, facilities management; evidence of multi-location management
  • Portfolio Fit: Assessment of portfolio capacity and potential conflicts (e.g., existing pizza/pasta brands); synergies with existing operations
  • Geographic Reach: Proven ability to operate in target metro markets (Delhi NCR, Mumbai, Bangalore); infrastructure access including potential airport locations
  • Financial Strength: Proper funding structure; not “ma and pa franchisees”; family funds or groups with diversified businesses preferred
  • Decision Readiness: Authority to progress discussions; genuine commercial interest validated through pre-meeting qualification
  • Local Supply Chain Commitment: Vapiano promotes a 100% local supply chain whenever possible. We do not believe in importing ingredients or materials unnecessary from abroad; instead, we source locally to avoid high and unnecessary import costs, ensuring the freshest product and better margins.

How long does it take, on average, for your franchisee to realize their investment?

Recent opening have taken 2 to 3 years to get ROCI. This happens in locations like Dubai were we manage to keep COGS at 20% and labour below 15%.

What was the major challenge you faced in your career and how did you overcome it?

The shift in consumer behaviour toward convenience was a challenge we turned into a strength. We have looked at our operations to achieve a 100% delivery concept without losing the quality of the product. By optimizing our packaging and digital workflows, we’ve ensured that a Vapiano pasta delivered to a home feels just as premium as one served in our “theatre”.

What is your best achievement?

The upcoming launch of our renewed brand image. We are transitioning Vapiano into a much more current, lifestyle-oriented brand that resonates with Gen Z and Millennials. Seeing the appetite of our partners in diverse markets, proving its versatility across different formats, has been incredibly rewarding.

How does your business day start?

I start by looking at our guest metrics. What our guest is saying about our food, service and teams. I’m always interested in how our tech-integration is helping our teams on the ground deliver that 5-star experience more efficiently.

What was your best moment throughout your franchise career?

Realizing the versatility of our formats. Whether it’s a high-traffic Travel Hub (airports/stations), a busy Food Court, a flagship Shopping Mall location, or a standalone Urban spot, the Vapiano model fits perfectly. Seeing the concept adapt and succeed in a tiny footprint just as well as in a large-scale restaurant was a “lightbulb” moment for our expansion strategy.

Where do you see your brand in the next 5 years?

In five years, Vapiano will be the benchmark for Fast Casual dining across the Southeast Asian Region. With our optimized CAPEX and high margins, we expect to have a robust presence in every major capital city, providing a fresh, healthy, and customizable alternative to the traditional dining landscape.

Any tips you want to impart to our readers who want to be in the franchise industry?

Look for a brand that covers a market gap. Don’t just join a crowded segment; join a brand like Vapiano that offers something unique—like our “theatrical” open kitchen and handmade pasta.

Also, prioritize operational efficiency. In today’s economy, having COGS and Labor costs as low as ours (20% and 15% respectively) is the difference between a good business and a great one.
